n8n vs Zapier: which should you choose to automate your business?

When a company decides to automate its processes for the first time, it almost always ends up comparing the same two options: Zapier, the pioneer of "connect your apps without code", and n8n, the open-source alternative that has gained ground in recent years, particularly among technical teams and agencies.

There is no universal answer — it depends on your automation volume, your budget, and how much control you want over your own data. Here we break down the real differences, not each tool's marketing.

Cost: where the two diverge most

Zapier charges by the number of "tasks" executed per month, and the price scales quickly once you have several active workflows running at medium to high volume — bills of €100–300 a month are not unusual in businesses doing real automation rather than experiments.

Because n8n is open source, it can be self-hosted with no licence cost (you only pay for the server it runs on, a few euros a month), or used via its cloud version at a more predictable price that depends far less on execution volume. For businesses with high-volume automations — an e-commerce store constantly syncing orders, for instance — the medium-term cost difference is considerable.

Flexibility and complex logic

Zapier is designed for simple, linear flows: "when A happens, do B". It works well for straightforward automations, but becomes awkward as soon as you need complex conditional logic, loops, or non-standard data transformations.

n8n lets you build flows with branching, custom JavaScript inside the flow itself, and more granular error handling. It is the difference between "connecting two apps" and "building a system" — and if your automation is going to grow over time, that flexibility matters.

AI and language model integration

Both tools integrate with OpenAI, Anthropic Claude and other AI providers, but n8n has more mature nodes for building complete conversational agents (context memory, chained tools, RAG over your own documents), whereas Zapier's AI integration tends to stay at isolated steps within a simpler flow.

If your end goal is an AI agent that holds real conversations over WhatsApp or the web — not just "summarise this text and email it" — n8n gives you considerably more room to manoeuvre.

Control and ownership of your data

With Zapier, your data and your automation logic live on Zapier's infrastructure. With self-hosted n8n, you decide where everything runs — relevant if you handle sensitive client data and want full control over where it is processed, which in regulated sectors (healthcare, legal, finance) can be the deciding factor.

When does each one make sense?

Zapier may be enough if you have two or three simple automations, low volume, and would rather not depend on someone technical to maintain them. n8n makes more sense as soon as the number of automations grows, you need complex logic, you want to integrate AI properly, or Zapier's cost starts to look disproportionate against the value it delivers.
